if employee does low performance, in other words, he works so so...not well, just do minimum work or less...., then which would be the best approach to handle this guy? (1) reduce salary or (2) fire and replace other new employee??

Reducing salary won't motivate the employee to work better. Just terminate and move on.

I believe that 90% of the job is just showing up.

Really?? I was stunned by that 90% of the job is just showing up???
If it is true and most owner expects just showing up...then I am wrong since I expect too much...e.g. 1) showing up on time (2) clean all the machines (3) clean store (4) assist customers (5) report manager when problem happens if he can't resolve by himself....each item has more details...so forth so on....

Shouldn't I expect too much?
I think all those are pretty much BASIC stuffs to do.....

Showing up is only 50%...
I would rather fire everyone than just have emplyees show up. Even if business dropped by 25% by going unattended, i would be making the same amount of $$. I have an attendedant to improve customer satisfaction, i.e cleaner store, safety concerns, etc.

Currently, I have an employee who has never missed a day of work and shows up early. But I have learned that this employee has probably cost me more $$ by the the things that have not beendone, i.e clean the store, improve customer satisfaction, etc.

Ok, lets get this straight, again. You pay minimal wage for a person to clean. Unless you show them exactly how you want things done, I mean work side by side cleaning, etc, do not expect to hire someone and have them do the job you want done. I see my cleaner put time on she does not work, ie, I have sched hours but she gets it done quicker, yet takes the extra time on pay sheet ( about 1/2 hour). I do not say anything, she cleans like I want, and brings her boyfriend so I suppose I get 2 for the price of one for 1 1/2 hours. I WILL FIRE ANYONE! ( unless I am off to China then I Wait till I get back) You must be prepared to take that job and do it while you get a new helper, then take the time to retrain them. This is why if they just show up we are happy because we do not want to devote the time it takes to train and retrain cleaners.

Recently I sold all three of my mats in a smaller town to my attendand there. He and his wife had run them for about 5 years. I can tell you 2 things
1. you get what you pay for. If you want a flunky Hire a flunky pay Minimum wage and keep the ad posted as they will move on
2. You get what you demand. If all you expect is an open door it is what you get.

I was clear what I expected I owned the mats for about 10 years. for the first 4 I went the just show up Idea and was spending more time dealing with new workers than I cared to. At that point I went a little more an hour and stepped up in quality and got a guy who did thing he knew needed to be done. After 1 year I started talking about selling to him one day. I gave him the time he needed to learn the business and proved to him it would support him. I let him have the money for WDF and he grew it quickly. Now he owns all three and does well for Himself in little town America.

Me I got 6 years of income and a little more than I put in for watching from afar. and the knowledge that there is at least one distributer in America who will buy remodel and sell a mat that will and does turn a profit....
